Case study · Client · IT consulting

A 200-consultant firm now knows exactly what to build with AI, and in which order.

An IT infrastructure consultancy with about 200 consultants knew it had to move on AI, but not where to start. We mapped its work, sized each opportunity and delivered a roadmap of 31 initiatives in three phases, with a guide to implement the first ones.

The challenge

Everyone agreed on AI. Nobody agreed on where to start.

A firm of this size has dozens of possible AI projects, from sales proposals to delivery documentation and internal support. Each team had its own ideas, tools were being tried at random, and nothing was ordered.

Going fast in the wrong direction is expensive. The firm needed an order: what first, what next, what to leave alone.

What we built

A roadmap you can start on Monday.

We mapped the work of each team, listed the opportunities, and sized each one by value, frequency, number of people concerned and effort. The result is 31 initiatives in three phases, across six workstreams.

The roadmap comes with an implementation guide and a first Claude skill, so the first initiative can start straight away instead of waiting for a project.

  1. Map

Interviews and workshops to map how each team really works.

  2. Size

Each opportunity scored on value, frequency, people concerned and effort.

  3. Order

31 initiatives arranged in three phases and six workstreams.

  4. Start

An implementation guide and a first skill to launch phase one.

Before and after.

Before How it worked

  • Dozens of AI ideas, none ordered
  • Tools tried at random, team by team
  • No estimate of what each project was worth
  • No first step anyone could take

After With the roadmap

  • 31 initiatives in a clear order
  • Six workstreams, each with its own initiatives
  • Each initiative sized by value and effort
  • A first skill ready to use
The shift

The question changed from "should we do AI?" to "what do we build on Monday?".

The business impact.

  • 31initiatives, each with its value, effort and phase
  • 3phases over the year, across six workstreams
  • ~26 ha week that could be freed for seven salespeople, estimated
