A new travel agency was built AI-native from day one: a day of strategy work now takes an hour.

An online travel company was launching a premium agency with a team of four. Rather than add AI later, we designed the agency around a company brain from the start: its processes, its roadmap, and an agent that files every meeting.

The challenge

Adding AI later means rebuilding later.

Most companies bolt AI onto processes designed for people copying information from one tool to another. A new venture has a rare chance: to design its processes with AI in them from the first day.

The first workshops surfaced the key insight: about 80% of a trip is the same for everyone. The value is in the remaining 20%, and that is where the team's time should go.

What we built

The processes, the brain and the plan, together.

We mapped the loops of the business, from the quote request to client onboarding and the whole customer journey, then chose the use cases where AI removes the repetitive part.

The founding team got a first company brain with 17 commands, a target tool stack, and an agent that files every meeting into the brain. The roadmap orders the next twelve months.

  1. Map

Map the loops of the business: quote requests, onboarding, the customer journey.

  2. Choose

Pick the use cases where AI removes the repetitive 80% of a trip.

  3. Brain

A company brain with 17 commands, and an agent that files every meeting.

  4. Roadmap

Twelve months: what to build, in which order, and what to leave alone.

Before and after.

Before How it worked

  • AI planned as an add-on, for later
  • Quotes and itineraries built by hand
  • Meeting notes kept in people's heads
  • No order of priorities for the build

After How it works now

  • Processes designed with AI from day one
  • The standard 80% of a trip handled by the system
  • Every meeting filed in the company brain by an agent
  • A 12-month roadmap, step by step
The shift

The agency did not adopt AI. It was designed around it.

The business impact.

  • 1 hinstead of a full day for a strategic thinking session, in the founder's words
  • 17commands in use in the founding team's company brain
  • 80%of each trip identified as standard, and therefore automatable
  • 12 monthsof roadmap, ordered by value and effort
